Heat Pump Water Heater vs Tankless: The Garage Changes Everything

Two machines, opposite philosophies
My neighbor in Grovetown lost a 50-gallon electric tank last spring and got quoted both ways, which is how I ended up doing this math at his kitchen counter. The two options could not be more different in spirit.
A heat pump water heater, also sold as a hybrid, looks like a normal tank with a small heat pump riding on top. Instead of cooking water with resistance elements, it pulls heat out of the surrounding air and moves it into the tank, the same trick a whole-home heat pump plays on your house. Rheem ProTerra and A.O. Smith own most of the aisle, at $1,800–$3,500 installed.
A tankless heater stores nothing. It hangs on a wall, and when you open a hot tap it fires a burner or a bank of electric elements and heats water as it races past. No tank, no standby losses, no running out. Installed: $1,400–$4,500, depending on fuel and how much your house has to change to accept it.
A heat pump water heater blows out cool, dry air as it runs. In Minnesota that is a bug, since it steals heated indoor air all winter. In Columbia, which markets itself as Famously Hot, it is a straight-up feature. Your garage sits at 85–95°F from May through September, exactly the warm, humid air the machine loves to feed on, and its exhaust knocks a few degrees off the space while pulling out moisture that would otherwise rust a table saw. Owners routinely drain a gallon or more of condensate a day in August. That is water pulled out of your garage air, free, while your shower gets cheaper.
Upfront cost: closer than the sticker suggests
Unit price is half the story. What your house needs in order to accept the heater moves the total more than the brand does.

A swap-in-place HPWH where an electric tank already sits is the cheapest path on this table for most people. The wiring is already there — a standard 240V, 30-amp circuit runs it.
Operating cost: the hybrid runs away with it
Water heater efficiency is scored as UEF, and the spread is not subtle. A standard electric tank scores around 0.90. Gas tankless lands at 0.82–0.96. A heat pump water heater posts 3.0–4.0, because moving heat beats making it. Every time.
In dollars, at Georgia Power or Duke rates of roughly 12–14 cents per kWh: a family of four spending $400–$500 a year on hot water with a standard electric tank drops to $120–$180 with an HPWH. Gas tankless usually runs $180–$250 depending on gas prices. So the hybrid saves $250–$350 a year against the electric tank it replaces and pays back the price gap in three to four years, inside its 10-year tank warranty. The math is not close.
The cheap-looking line on that table has teeth. A whole-house electric tankless unit sized for a Southern winter draws 100–150 amps by itself, and plenty of homes here run on 150- or 200-amp service total. That means a $1,500–$3,000 panel upgrade the online price never mentions. Winter is the catch: groundwater in Georgia and the Carolinas drops to 55–60°F in January, and the colder the incoming water, the more power the unit burns to hit 120°F at the tap. Get the electrician quote before you fall for the small box.
Endless vs stored: how each one actually runs out
Tankless marketing leads with endless hot water, and it is true, with an asterisk. The water never runs out; the flow does. A big gas unit delivers about 5 gallons a minute in winter. One shower takes 2 to 2.5. Run two showers plus the dishwasher and everybody goes lukewarm at once. Endless, but narrow.
An HPWH is the opposite: wide but finite. A 50-gallon Rheem ProTerra posts a first-hour rating around 65–70 gallons, plenty for back-to-back showers, and then recovers slowly in heat-pump-only mode, several hours for a full reheat. The fix ships with the unit: hybrid mode adds the old-fashioned electric elements when demand spikes, trading some efficiency for speed. Houseguests for Thanksgiving? Flip it to hybrid for the weekend, flip it back Monday.
The verdict for our climate
My call: for most homes from metro Atlanta to the Triangle, a heat pump water heater in the garage is the value pick, and it is not particularly close. Cheapest to run, an easy swap where an electric tank already lives, and the cool dry exhaust is a genuine perk eight months a year here.
Tankless earns its spot in three cases. You have no garage or basement — plenty of Charleston homes on crawl spaces qualify, and a wall-hung unit solves a real space problem. You already have gas plus a house full of teenagers showering in sequence. Or you simply refuse to ever hear "wait for the water to heat back up" again. Fair enough.
On rebates: the federal 25C credit died for installs after December 31, 2025, and both technologies lost it together. Utility programs survived — check Georgia Power across most of Georgia, Duke Energy around Charlotte, the Triangle, and the Upstate, and Dominion in the Midlands before you buy.
